why is sr20de swap so hard?

You need engine, axles, ecu, trans.
What is so hard about that? you have remove a lot of that to get the engine out anyways.

Can just any ecu from an sr20 work or must you have it reprogrammed?

I could probably get a rear end wrecked sr20de (se-r) and you would have ALL the parts... wouldn't you?

I searched and was unable to find any write up on this

There are actually a few articles. Here is one of them.

It is "Harder" than most SR-->SR swaps like SR20DE-->DET, VE. Just because you have more stuff you have to worry about (more electrical stuff, transmission etc. But it has been done by more than a few people and it is very possible. If you are going to do the GA--->SR swap, Yes, you need the SR20 ECU. I would suggest you to get the ECU same year with the engine you are getting because of emission programs, etc.
